A regional report can contain every market dashboard and still fail to move budget. Thailand reports views, Indonesia engagement, the Philippines earned media value, and every market “beats KPI” because each uses a different measurement language.
Begin with a decision question
Decide whether the analysis must change creator portfolio, content architecture, market allocation or operating model. Metrics without a decision question become decoration.
Normalise before comparison
| Signal | Normalisation | Decision |
|---|---|---|
| Views | Median and creator baseline for the same format | Did the asset outperform normal content? |
| Action | Valid action per view/click | Which format moves people forward? |
| Comments | Share of substantive questions/opinions | Who creates dialogue? |
| Operation | Hours and revisions per deliverable | Is performance worth internal cost? |
| Commercial | Scoped cost including rights and paid support | Are markets being compared like-for-like? |
Find repeatable patterns, not winners
A top creator is a result. A repeatable pattern is an asset: explainer formats may create fewer views but more qualified questions; a market may convert better because local landing pages remove friction; tightly clustered post dates may cause creators to compete with each other.
Connect external and internal evidence
Views, clicks and sales must sit beside revision cycles, approval time, link errors, schedule changes and issue handling. This is where performance becomes an operating decision.
End with a Decision Pack
- Creators or cohorts to retain, reduce or stop.
- Formats to scale and formats reserved for awareness.
- Budget shifts between roles and markets.
- Brief or workflow changes required before the next wave.
- Hypotheses to test and the evidence that will confirm them.
| Observed pattern | Next question | Possible test |
|---|---|---|
| Micro creators generate deeper questions | Audience mix or explanation style? | Increase micro share and standardise the explainer brief |
| High-view format drives little action | CTA, landing page or intent problem? | Keep it for awareness, not conversion |
| Many assets need over three revisions | Weak brief or poor Creator fit? | Change the brief template and shortlist gate |
| Results concentrate in a few creators | Which common traits can scale? | Build a lookalike profile for the next wave |
Connect performance data with operating data
Reach and sales do not explain repeated revisions, late delivery, rights gaps or incident load. Put outcome and operating effort side by side so regional teams can see what performance actually cost.
Turn insight into an owned decision
Every finding should name the next decision, owner and date: rebook a creator type, change the brief, test a new format or stop a weak assumption. Insight without ownership does not travel beyond the meeting.
Leave room for what the data cannot say
Local context, cultural timing, competitor activity and small sample sizes can change interpretation. Mark uncertainty explicitly instead of forcing a clean regional winner.
- Decision required
- Evidence used
- Known limitation
- Owner
- Deadline and next test
Decision inputs come from the regional KOL scorecard; high-volume evidence can be supported by AI with controlled review.
Every decision needs an owner and a review date. Otherwise an insight becomes a polished paragraph that dies inside the final deck.
