Multi-market healthcare campaigns do not lack reviewers. They lack decision rights between regional marketing, regulatory owners, local markets, agencies and creators. Unstructured review produces a compromised draft—not a controlled release version.
Separate responsibilities
| Role | Owns | Must not substitute for |
|---|---|---|
| Regional marketing | Objective, architecture and master messaging | Local product-status confirmation |
| Local regulatory owner | Classification, documents, claims and mandatory wording | Creator concept development |
| IMVN/agency | Vetting, brief, schedule, versions and live verification | Final legal or medical advice |
| Creator | Concept and production within approved scope | Claim extrapolation |
| Release owner | Written go/no-go for the exact version | Approval by silence |
Use one controlled evidence room
- Effective product files and local annex.
- Claim Matrix and creator brief.
- Scripts, review history and release approval.
- Published URL, captured evidence and incident record.
Move through four gates
- Product gate: correct product, market, version and document status.
- Message gate: claims and mandatory language confirmed.
- Production gate: concept, sample and format approved.
- Release gate: final asset, caption, link and schedule approved in writing.
Set risk-based review service levels
| Change | Owner | Operating rule |
|---|---|---|
| Typo/format without meaning change | Agency | Resolve within agreed working window |
| Hook/context/CTA within scope | Marketing + agency | Local review SLA |
| Claim, audience, use or warning | Regulatory owner + marketing | Stop until specialist confirmation |
| Outside evidence or unclear scope | Release owner | Pause the release clock |
Use visible version codes
A practical format is [market]-[creator_id]-[deliverable]-v[version]-[status], for example TH-CR021-VIDEO01-v03-APPROVED. The live URL and evidence return to the same deliverable ID.
Set review time by risk level
A packaging shot should not wait in the same queue as a new benefit claim. Define service levels for low-, medium- and high-risk changes, including who may approve and when the clock restarts.
Verify the live post, not only the approved file
Check Caption, visual, spoken line, subtitle, link, disclosure and pinned comment against the released version. Save evidence while the post is live.
Prepare the incident route before it is needed
Name the person who can pause media, contact the Creator, assess a claim and approve a correction. A clear route prevents a small error from turning into hours of regional chat.
Close the project with reusable learning
Record approval bottlenecks, recurring Creator mistakes, local wording changes and incidents. Feed the results into the next Claim Matrix, Brief and SLA.
Product gate
Confirm classification, exact SKU, dossier owner and readiness.
Message gate
Release the local Claim Matrix and mandatory wording.
Production gate
Approve the script, visual treatment, disclosure and version code.
Release gate
Approve the exact asset and verify the live post.
The workflow starts from the document register; its delivery history should return to the regional KOL database.
IMVN can coordinate the operating layer between markets, creators and clients. Final legal or medical decisions remain with the project’s qualified authority.
